NAGASAKI STADIUM CITY PROJECT
This project to build and open Japan's first privately-owned and operated stadium and arena complex, which aimed to become a "role model for private-sector-led regional revitalization," saw us handle the project management (PM) and Construction Management (CM) of the main structure and related construction work.
In response to the client's request to "conduct a study of business viability and construction plans in parallel," we organized the issues along three axes: "integration and promotion of the project," "streamlining and optimizing the process," and "improving planning and rationalization," in order to ensure business viability (monetization) while maximizing the appeal of the facility.
We created a system that enabled decision-making among various stakeholders across multiple construction zones, and solved each issue while exploring the feasibility of the project. In addition to planning the construction process and schedule, we were able to shorten the overall construction period by about one month by adjusting the construction zones. We also unified cost management and achieved the opening at the target cost.
With the concourse and stadium seating open on a daily basis, a facility that is loved by local people has been created.

Taking on an unprecedented project by solving problems based on three axes
In carrying out Japan's first privately-owned and operated stadium and arena complex construction and opening project, we supported the realization of this project through the following initiatives:
"Project integration and promotion"
In order to balance the pursuit of the client's vision and the realization of the construction project, we built and managed a platform for collecting ideas from all parties involved, over 50 companies, and for decision-making. This has made it possible to efficiently collect ideas and smoothly realize the client's vision.
- Selection of design and contractor for each work by preference system
・Selecting designers who can maximize the capabilities of all involved parties (interior, lighting, etc.)
・Facilitating ongoing meetings with the CMR to allow each company to share ideas and opinions, etc.
"Process streamlining and optimization"
Even with the limited construction time, we were able to secure sufficient time for business review and open the stadium at the same time as the opening game, so we set and managed the schedule while taking into account the business review period. We were able to shorten the overall construction period and open the stadium as scheduled.

"Improvement of planning and rationality"
In order to simultaneously pursue "improving planning and business viability" and "reducing construction costs," we implemented cost reductions that did not impede profitability. By considering and devising orders that met the client's requests, we ensured a balance between construction costs and profits.
・Selection of specifications that are well balanced with consideration for profit/non-profitability
・After separating over 100 items, we decided on the specifications and placed orders with each specialist company.
・Controlling price increases through early creation and sharing of handling rules, etc.
